The Campaign Closed. The Hard Part Starts.
Funding day is the easiest day of the project. You raised $340,000 from 2,100 backers, the press coverage was good, and you now owe 2,400 physical units to strangers who paid a year in advance and will discuss you publicly if you fail.
The failure rate is not a mystery. Campaigns miss their delivery dates far more often than they hit them, and the causes repeat: the prototype was never manufacturable, the money was less than it looked, quality problems surfaced at the worst possible time, and shipping cost double the estimate. All four are predictable, and all four are cheaper to solve before the campaign than after.
From Prototype to Something You Can Make 2,000 Of
The unit you demoed in the video was almost certainly 3D printed, hand-assembled, and finished by someone who cared. None of that scales, and the gap between that object and a production part is where most campaigns lose their schedule.
Every plastic part needs a mold, and molds take time nobody budgets for. Expect four to twelve weeks for tooling plus two or three trial iterations before parts are approved, a sequence laid out in how long it takes to build an injection mold. Features that a printed prototype tolerated need draft, a workable parting line, and uniform wall sections before any of it can be molded at all.
Electronics need their own runway: a production PCB layout, a real bill of materials with second sources, and firmware that survives a factory programming line. Certification runs in parallel and gates shipping entirely. A radio without FCC authorization cannot legally be sold in the US, and lab queues plus a possible retest cycle mean the FCC process should start months before you plan to ship, not after.
Then build a small batch first. A pilot run of fifty to two hundred units on production tooling, with production processes and production operators, finds the assembly problems, the fixture problems, and the test coverage gaps while the fix still costs hundreds of dollars instead of tens of thousands.
The Money Is Smaller Than the Headline
Work the real arithmetic on that $340,000 before spending any of it.
- Platform and payment fees take roughly 8 to 10 percent. Down to about $308,000.
- Failed and canceled pledges remove another 2 to 5 percent. Call it $296,000.
- Taxes: crowdfunding proceeds are generally revenue. Talk to an accountant before you assume otherwise.
- Tooling and non-recurring engineering: $30,000 to $120,000 for a moderately complex product with several molded parts and a custom PCB.
- Certification: FCC, plus safety testing and any market-specific marks, commonly $8,000 to $30,000.
- Unit cost times quantity. At $38 landed for 2,400 units, that is $91,200.
- Packaging, inserts, and manuals: often $2 to $6 per unit, and frequently forgotten entirely.
- Freight, duties, warehousing, and last-mile shipping. On a small consumer product this routinely runs $12 to $25 per backer.
Add it up and the comfortable surplus disappears. Then the factory asks for a 30 percent deposit before starting and the balance before shipment, which is a cash-flow problem separate from the profitability problem. If the shortfall is timing rather than economics, purchase order financing can bridge the deposit, though it is not cheap.
Quality: You Cannot Recall 2,000 Units
A defect rate of 4 percent means ninety-six angry backers writing public comments, ninety-six return shipments you pay for, and ninety-six replacements you build at full cost. There is no margin in a crowdfunding campaign that absorbs that.
Three gates prevent it. First, approve a golden sample before mass production and keep a signed unit on both sides so "acceptable" is a physical object rather than an opinion. Second, run in-line inspection during production instead of only at the end, so a process drift is caught at unit 300 rather than unit 2,000. Third, book a pre-shipment inspection with a defined sampling plan and a defect classification, the standard practice described in AQL inspection, and make final payment contingent on passing it.
Also test 100 percent functionally at the factory if the product has electronics. A simple fixture that powers each unit, checks the radio, and confirms firmware version costs a few thousand dollars and prevents the single worst outcome: shipping dead units to two thousand people simultaneously.
Getting the Boxes to People
Backers are in forty countries and each one is an individual shipment. This is a different business from shipping a pallet to a distributor.
Decide the freight mode with the real tradeoff in front of you. Ocean freight is cheap and takes thirty to forty-five days door to door; air is four to eight times the cost and takes a week. Many campaigns air-ship a first tranche to hold the promised date and send the rest by sea, a hedge that only works if you priced it in advance using the comparison in ocean vs air freight.
Import duties are the other surprise. Tariff treatment depends on the HTS classification of your specific product, and getting the classification wrong produces a bill at the port that nobody budgeted, a risk detailed in US import duties and tariffs. For international backers, ship DDP where you can. A backer who receives a customs invoice for $40 on a product they already paid for becomes a refund request and a public complaint.
Use a fulfillment partner that has done crowdfunding before. Pledge-level SKUs, add-ons, address changes, and a 2,000-parcel surge in one week are a specific competence, not general warehousing.
Backer Communication Defuses Everything
Late is survivable. Silent is not. Post an update every two to three weeks with photographs of real progress: steel being cut, first shots, boards on the line, boxes on pallets. Announce delays the day you know about them, with the new date and the reason, and never move a date twice in one message.
Campaigns that slipped six months while posting honest biweekly updates generally finish with an intact community and repeat customers. Campaigns that slipped two months in silence get treated as fraud.
