A bill of materials — the BOM — is the complete list of everything that goes into your product: every part, every screw, every label, every gram of adhesive. It sounds like paperwork, but it is one of the most consequential documents in a product program. The factory builds from it, unit cost is calculated from it, purchasing orders against it, and without it there is no way to answer even the most basic question a founder faces: what does this product cost to make? Projects without a disciplined BOM find out at the worst possible moment — when they request a manufacturing quote.

What Belongs in a Single BOM Line

  • Your internal part number. A stable identifier you own, which does not change when the supplier changes.
  • A clear description — clear enough that someone new to the project understands what the item is.
  • The exact manufacturer part number. Not "10K resistor" but the full MPN with tolerance, package, and voltage rating. In electronics, the difference between two similar MPNs is the difference between a working product and a returned one.
  • Quantity per unit, including measured materials — adhesive by the gram, wire by the inch or meter.
  • Approved alternates. Pre-qualified substitutes are your insurance against a part going end-of-life or onto a long lead time mid-run.
  • Cost and source, by quantity break, so pricing changes as volume changes.
  • Lead time, because the longest lead item, not the average one, sets your build schedule.
  • Reference designators or locations, so assembly knows where each item goes.

Why It Is a Tree, Not a Flat List

A real product is a hierarchy: the product contains assemblies, which contain sub-assemblies, which contain parts. The BOM mirrors that. The populated circuit board has its own BOM, and it appears as a single line in the top-level BOM of the finished product. That structure lets you manage each assembly against the supplier who actually builds it — the contract electronics assembler receives the board BOM, the final assembly plant receives the top level. It is also a compartmentalization tool: no single supplier sees the whole picture, a consideration explored in trade secret vs patent.

The BOM as Your Contract with the Factory

When production moves to a contract manufacturer, the BOM becomes part of the manufacturing package and part of the agreement. The factory is obligated to build exactly to it, and any component substitution requires written approval. Without that clause, factories will substitute on availability and price, and the product will change quietly under you — one of the core risks in working with a contract manufacturer. Decide early who buys what: full turnkey where the factory procures everything, or consigned supply where you buy the critical components yourself. A common compromise is turnkey for commodity items and consigned for the parts that define product performance. Versioning: the Rule You Cannot Skip

The BOM is a living document. Components get replaced, suppliers change, design revisions land. So it is revision-controlled exactly like a drawing: every production run records which BOM revision it was built to, and every change goes through a documented engineering change process. Early on, a spreadsheet is genuinely sufficient. What matters is not the tool but the discipline — one agreed copy, not five files circulating in email threads. As the product line grows, a proper PLM system earns its keep, but do not let tool selection delay having a BOM at all.

The Mistakes That Repeat in Every First Project

  • What is not counted is not ordered. Adhesive, shielding tape, cable ties, the ground screw, the warning label, the desiccant packet: the "small" items missing from the tree never get purchased, and they stop a line exactly as effectively as a missing microcontroller.
  • Packaging is forgotten. The box, the insert, the manual, the barcode label, the polybag — all part of the sold product, all lines in the tree with their own suppliers and lead times. Packaging is a design discipline of its own, as we cover in product packaging design.
  • Vague units of measure. "Cable — 1" instead of "Cable — 14 inches" is the gap between a correct order and a shortage.
  • Purchase orders without a revision. A PO that does not cite the BOM revision invites the supplier to ship whatever revision they remember.
  • No scrap allowance. Parts get dropped, lost, and rejected. Ordering exactly one hundred sets for one hundred units finishes at ninety-seven.
  • No lead-time column. A BOM that prices everything and times nothing will surprise you with a twenty-week part.

The BOM as a Financial Instrument

Adding a cost column turns the tree into your primary economic management tool. When to Start One

Earlier than feels necessary. A rough costed BOM during concept work — even with estimated prices — tells you whether the product can hit its target shelf price while the design is still cheap to change.
