Why Three Quotes for the Same Project Differ Threefold

You asked three firms for the same product and the numbers came back three times apart. This is extremely common, and it almost never means anyone is trying to take advantage of you. Comparing engineering quotes is not picking the lowest row in a table — it is analyzing what each firm actually committed to deliver, under which assumptions, and at what level of risk. The spread nearly always traces to three things: different scope, a different number of revision rounds, and completely different levels of detail in the final deliverables. The method below turns three incomparable documents into one decision.

Step One: Confirm Everyone Priced the Same Scope

Comparison starts with the scope of work, not the number at the bottom of the page. If the brief you sent was general, each firm filled the gaps with its own assumptions: one assumed a 3D printed enclosure, the second assumed silicone tooling and a run of fifty units, the third priced electronics and firmware as well. The only way to remove that noise is to send every firm the same written requirements document and ask for a phase-by-phase breakdown. Then check four specific dimensions in every quote:

  • Deliverables: which files you receive at the end — native CAD, manufacturing drawings with tolerances, Gerber files, firmware source, or only a closed export. What that set should contain is spelled out in the manufacturing data package.
  • Revision rounds: how many iterations are included in the price, and what an additional round costs. This single line explains a surprising share of price gaps.
  • Procurement and fabrication: whether materials, prints, components, and machining are included or quoted separately as pass-through cost.
  • Testing: who performs functional testing, who owns regulatory compliance, and who pays for an outside lab. FCC or safety testing at a third-party lab is a real line item and it is often silently excluded.

The Pricing Model Matters As Much As the Total

A fixed-price quote looks safe, but it almost always contains a risk margin the firm adds to protect itself against uncertainty — you are paying for that insurance whether you need it or not. A time-and-materials quote is more transparent but requires you to manage closely and review hour reports. There is no single correct model; the right one depends mostly on how well defined the product is at the moment you ask. A hybrid — fixed price for definition, hourly for development — is often the honest answer. The payment schedule deserves equal scrutiny: a large deposit paired with vague milestones is a genuine cash-flow risk, so read the quote alongside product development contract terms.

The Costs That Never Appear in the Summary Line

A cheap quote becomes expensive when you discover mid-project what it excluded. One-time costs like injection mold tooling, test fixtures, stencils, and a first production run frequently sit outside the frame. So do certification testing, software licenses, and a pilot production build — together they can add a large fraction to the total program budget. A comparison that stops at the engineering phase is not a comparison of what the product will cost you. Ground your expectations with what it costs to develop a new product, and if your product will be molded, with injection molding cost.

Non-Financial Factors That Decide the Outcome

Two quotes at the same price are not equivalent if one comes from a multi-disciplinary team and the other from someone who will subcontract every second stage. Check who will actually do the work, what their availability looks like over your timeline, and how documentation and version control are handled. One clause is disproportionately important: IP ownership in the development project. A quote that does not transfer full ownership of the deliverables to you is worth less, even at a meaningful discount. Before signing, run through the warning signs in red flags when hiring an engineering firm.

Turning the Comparison Into a Decision

Build one table where each row is a project element and each column is a firm. Fill in the blanks yourself, using conservative estimates, so that every column describes the same product with the same deliverables. Only then compare totals. In parallel, score three qualitative factors from one to five:

  1. Technical fit — has this team built something meaningfully similar and taken it to production?
  2. Communication quality — in meetings, did they ask better questions than you expected, or fewer?
  3. Clarity of deliverables — could a third party read this quote and know what gets handed over?

In most cases the winning quote is neither the cheapest nor the most expensive. It is the one where it is clearest what you get.
