Past the Job Title
"Product development" is a phrase that covers everything from sketching a concept to signing off on a factory's first production run. When someone hires a firm without knowing which parts they are buying, the result is predictable: the client expects a finished, certified, manufacturable product, and the firm delivers a validated design, which is a different thing.
A development firm converts an intention into a set of files, decisions, and physical proofs that a factory can build from. It sits between the inventor and the manufacturer, and its output is documentation and evidence rather than inventory.
The Disciplines Under One Roof
The reason firms exist rather than a chain of freelancers is that a physical product needs six to ten specialties whose decisions collide with each other.
- Product definition. Turning a concept into written, testable requirements. Unglamorous and the single largest predictor of whether the project finishes on budget.
- Industrial design. Form, ergonomics, materials, finish, and how the product reads on a shelf, with the tradeoffs described in what an industrial designer does.
- Mechanical engineering. CAD, tolerances, structural analysis, mechanism design, and design for manufacture on every molded, machined, or stamped part.
- Electronics. Schematic, PCB layout, power, radios, and component selection with an eye on availability rather than only on specification.
- Firmware and software. The embedded code, any companion app, and any cloud service, all of which must be scoped against the hardware rather than after it.
- Regulatory and test planning. Which certifications apply, which labs, in what order, and what the design must include so it can pass.
- Manufacturing engineering. Process selection, tooling strategy, supplier identification, assembly sequence, and test fixtures.
A firm's real product is the coordination between these. When the enclosure designer, the PCB designer, and the molder each optimize independently, you get a board that does not fit, a wall that will not fill, and an assembly nobody can build. What You Get at Each Phase
Definition. A requirements document, a concept direction, an early bill of materials with cost estimates, a risk list, and a schedule. Typically 3 to 8 percent of total project cost. This is where a project is won or lost, and the temptation to skip it is strong precisely because nothing physical comes out of it.
Concept and industrial design. Two to four directions, renderings, a form model you can hold, and a chosen direction with materials and finish called out.
Detailed engineering. Full CAD of every part, schematics and layout, firmware architecture, analysis results, and a tolerance study. The deliverable looks like a folder of files and represents the largest share of the budget.
Prototype and iteration. Working units, a test report against the requirements, and a change list. Expect two or three cycles. A firm promising one is either padding the first one or planning to hand you the problems later.
Design for manufacture and release. Revised parts adapted to the chosen processes, a released drawing package, and the complete manufacturing data package a factory quotes and builds from. If a project ends without this, you own a design you cannot manufacture.
Production support. First article inspection review, tool trial evaluation, pilot run attendance, and correction loops. Usually a separate, smaller engagement.
The Part You Do Not See
Between 15 and 25 percent of a well-run project is management rather than engineering, and clients often resent it on an invoice until they experience its absence.
It covers sequencing work so the electronics team is not waiting three weeks on an enclosure decision, chasing quotes and lead times from vendors, keeping a version-controlled file set so the factory receives revision F and not revision C, running gate reviews where the project either continues or changes direction, maintaining the risk register, and absorbing supplier failures without moving your date. A firm that cannot describe its change control and file management process is telling you something about how the last project went.
What a Development Firm Will Not Do
Clear expectations here prevent most disputes.
It will not manufacture your product. Engineering and volume production are separate businesses with separate economics, and the division of responsibility is spelled out in development firm or manufacturer.
It will not sell it, market it, or find your customers. It will not guarantee a unit cost before the design exists, though it should give you a range and tell you what would move it. It will not certify the product itself, since certification comes from accredited labs and notified bodies; the firm designs so you can pass and manages the submissions. It will not make your business decisions, including price, volume, market, or whether to proceed. And it will not work for free on the promise of future volume, with rare equity arrangements aside.
What It Looks Like From Your Side
A working engagement has a rhythm: a weekly or biweekly call, a written status note, a gate review at the end of each phase where you approve or redirect, and a decision log so nobody relitigates a settled choice three months later. Your job is to make decisions promptly and to be the single voice of the requirements. Slow client decisions are the most common cause of schedule slip, ahead of technical difficulty.
