The Number Is Not Arbitrary
Ask five injection molders for a quote on a 2,000-piece order and at least three will come back with a minimum of 5,000 or 10,000. Founders read this as a brush-off. It usually is not. The minimum is an output of the molder's cost structure, and once you can see the arithmetic behind it, you can negotiate against the specific line item that is driving it instead of arguing about the total.
There are two separate minimums in play, and conflating them wastes weeks. The tooling break-even is the volume at which paying for a mold beats every other process. The molder's operational minimum is the smallest run that covers the cost of putting your job on a press at all. They are different numbers with different fixes.
Tooling Amortization Sets the Real Floor
A single-cavity production mold in hardened steel from a US shop runs roughly $12,000 to $35,000 depending on part size and complexity. The same tool from a competent Asian toolmaker is often $4,000 to $12,000, a gap explained in detail in injection mold cost in China vs the US. Amortize $15,000 across 1,000 parts and you have added $15 per unit before a single gram of resin. Across 50,000 parts it is $0.30.
That curve is the whole argument. If the molded part costs $0.85 to run and the alternative process delivers it for $6.00, tooling pays for itself somewhere around 3,000 units. If the alternative is $1.60, break-even sits past 25,000. What the Molder Means When They Quote a Minimum
The operational floor comes from four fixed costs that do not shrink with your order size.
- Setup and changeover. Hanging a mold, connecting water and hydraulics, and dialing the process takes two to six hours of a press and a technician. At a machine rate of $45 to $90 per hour, that is $150 to $500 burned before the first good part.
- Startup scrap. The first 30 to 200 shots come out short, flashed, or off-color while the process stabilizes. On a small order, scrap can be 10% of the run.
- Material minimums. Resin is sold by the bag, typically 55 lb (25 kg), and colored compounds carry their own minimums of 100 to 500 lb. A 1,000-part order using 40 grams per part needs 88 lb of resin, so you buy two bags and eat the remainder. Custom color matching adds a masterbatch minimum on top.
- Administrative overhead. Quoting, scheduling, QC paperwork, packaging setup, and invoicing cost the same on a $2,000 order as on a $40,000 one. Many molders simply price this as a floor.
There is a fifth factor nobody writes down: opportunity cost. A press that runs a 90-day automotive contract is more valuable to the molder than one that changes over every two days for small jobs. Small-volume molders exist precisely because they have built their overhead around fast changeover, and they are the shops to call.
Other Things That Push the Floor Up
Part size drives press tonnage, and a 500-ton press costs three times what a 90-ton press costs to run per hour. Secondary operations such as pad printing, ultrasonic welding, or insert installation each add their own setup. Multi-cavity tooling raises the minimum in an unexpected way: an eight-cavity mold produces 8,000 parts in a single short shift, so a 2,000-piece order becomes a 15-minute run that no scheduler wants.
Regulated materials tighten it further. Food-contact or medical grades carry lot traceability requirements and dedicated purge procedures, and molders will not do that dance for a token quantity.
Eight Ways to Get a Smaller First Order Accepted
- Buy the volume, take delivery in stages. Commit to and pay for 10,000 parts but schedule four releases. The molder gets the run economics; you get the cash flow and warehouse relief. This is the single most effective move.
- Order in single-cavity tooling first. A one-up tool costs less, proves the part, and matches low volume. Add cavities later, or specify a mold base that accepts inserts for expansion.
- Use an aluminum bridge tool. Aluminum molds run $3,000 to $9,000 and deliver 5,000 to 50,000 shots. The tradeoffs are covered in aluminum vs steel injection molds, and for a first production batch aluminum is usually the correct answer.
- Take natural or a stock color. Dropping a custom color match removes the masterbatch minimum and a large slice of startup scrap.
- Family tooling. Put three different parts in one mold. Each cycle produces a complete set, so a 2,000-set order becomes a normal-sized job.
- Accept a flexible schedule. Tell the molder to run your job as filler between larger contracts. Many will cut the minimum in half for a four-week delivery window instead of a fixed date.
- Pay a documented setup fee. Offer $400 to $800 as a line item rather than asking for a lower minimum. Molders resist breaking their minimum policy but will happily quote a setup charge.
- Skip molding for the first batch. Under about 500 units, vacuum forming, urethane casting, or machined parts often land cheaper all-in, and they let you keep changing the design.
What to Verify Before You Commit to a Tool
Once tooling is ordered, your minimum is locked for years, so confirm these first. Is the design frozen, with prototypes assembled and tested? Every post-tooling change means steel work and a schedule hit on top of an already long injection mold lead time. Who owns the tool, and can you move it? Is the quoted per-part price valid at your real order size, or only at the molder's preferred quantity? What is the tool warranty in shots, and who pays for maintenance?
Also get the full landed cost, not the piece price. Packaging, freight, inspection, and duty routinely add 15% to 30%. The comparison you care about is total cost per delivered unit, laid out in injection molding costs.
