The number that surprises every first-time buyer
Get a tooling quote from a domestic US mold shop and then a quote from a Chinese toolmaker for the identical part, and the Chinese number is commonly a third to a half of the domestic one — sometimes less. The gap is real and it has legitimate economic explanations. But part of it is not a discount at all; it is work that simply is not in the quote yet. Both common reactions are wrong: dismissing the low quote as a trick, and signing it because it looks like free money. Here is what actually drives the difference.
Rough orders of magnitude
Tooling prices scale with size, cavity count, complexity, and finish, and those drivers are identical everywhere — the fundamentals are in our breakdown of injection molding cost. What changes between countries is the multiplier, not the logic.
- A simple single-cavity tool for a palm-sized part with no side actions: a few thousand dollars in China, typically two to three times that domestically.
- A mid-complexity multi-cavity tool with side actions and a specified cosmetic finish: tens of thousands of dollars in China, and a meaningfully higher figure in the US.
- A high-volume multi-cavity production tool with hot runner and automation: well into six figures either way, with a narrower percentage gap.
Note that last point. The relative gap is widest on simple tools, where labor dominates, and narrowest on highly engineered tools, where materials, hot runner components, and design hours dominate — and those inputs are priced globally.
What genuinely explains the gap
- Toolmaker labor rates. Mold building is still craft work measured in skilled hours: benching, fitting, polishing, spotting, trial. The hourly rate difference for that labor is the single largest component of the gap, and it is not recoverable by any amount of domestic efficiency.
- Industrial density. In the major Chinese tooling clusters, the steel supplier, the EDM shop, the plating house, the texture vendor, and the molding floor are within a short drive of each other. Less idle time, less freight between vendors, faster iteration. US mold shops are more geographically dispersed, which shows up as calendar time as well as money.
- Overhead and capital structure. Facility costs, insurance, and compliance overhead differ, and they are embedded in every quoted hour.
What the gap is quietly buying you — or costing you
Three items separate a fair low quote from a bad one.
Steel grade and provenance. This is the uncomfortable one. An unusually cheap quote is sometimes built on unmarked local steel instead of a recognized mold steel grade. For a low-volume tool that may be perfectly adequate. For a tool expected to run hundreds of thousands of cycles, it is a recipe for early wear, dimensional drift, and a mid-program rebuild. Always require the specific steel grade for cavities, cores, and base in writing, and make a conscious decision about the material class — the tradeoff is laid out in aluminum vs steel injection molds.
Warranty enforceability. A domestic shop prices a guarantee it will actually honor, partly because you can drive there. A remote warranty phrased as "one million cycles" is worth exactly as much as your practical ability to enforce it across a border and a legal system. That does not make it worthless — it makes it a negotiating item that should be backed by holding the tool, staged payments, and a documented acceptance standard rather than by trust.
Included revision rounds. A domestic quote usually bakes in several rounds of sampling and rework. A cheap overseas quote may include one, with every subsequent engineering change priced separately — or worse, scheduled weeks out. Since remote iteration is inherently slower, ask directly how many sampling rounds are included and what the turnaround is for each. Our note on injection mold lead time covers the calendar side.
What is not in the price you were quoted
A fair comparison adds back everything the overseas quote omits: shipping and inspection of first samples, engineering change rounds, texturing or mirror polishing, logo and cavity-ID engraving, tool packaging and freight if you ever move it, sometimes cooling-system design as a separate line, and often the mold trial resin. Then add import duties on the tool itself if you bring it into the US, plus your own management overhead — calls across a large time-zone offset, drawing translation, document review, and travel if you attend the trial run. Once all of that is on the page, part of the gap closes — and what remains is the real, still-substantial saving.
How to compare quotes fairly
- Demand a written tool specification. Steel grade for cavity, core, and base; cavity count; gate and runner type; ejection method; number of included sampling rounds; and the finish standard by reference, not adjective.
- Define numeric acceptance criteria. Dimensional tolerances on the drawing, plus an agreed cycle time. "Good parts" is not an acceptance criterion — a tool that only produces good parts at double the quoted cycle time has destroyed your unit economics.
- Settle ownership in writing before any deposit. Who holds title to the tool, who holds the CAD, and what happens if you want to move it. This is the single most consequential clause in the deal — see who owns your mold in China.
- Always get the unit price alongside the tool price. A cheap tool paired with a high piece price is a loan, not a saving. Model total landed cost across your realistic first two years of volume.
- Require a full first-article report on T1 samples before approving production. Skipping this is how a whole run gets scrapped — see first article inspection.
When cheap is the wrong answer
Sometimes the gap does not justify the risk: very low volumes where the absolute tooling number is small either way; parts with tight critical tolerances or regulated materials; programs on a compressed schedule where each remote rework round costs two weeks of shipping alone; and products where you need to stand next to the press during the trial.
