India is genuinely competitive with China on labor cost, English-language engineering communication, and tariff diversification — and it is strong in metal fabrication, sheet metal, wire harnesses, textiles, pharmaceuticals, and growing electronics assembly. China still wins decisively on supply-chain density: the ability to source every component, find a tooling shop, and iterate a design within a single region in days. For most US hardware startups the honest answer is that China remains faster to a first production run, while India becomes attractive at scale, for specific categories, or as a second source.
Where India Is Genuinely Strong
- Labor cost. Assembly labor rates are typically below Chinese rates, and the gap has widened as Chinese wages rose. For labor-intensive products this is real money.
- Communication. English is a working language in Indian engineering and management. The reduction in specification misunderstandings is worth more than founders expect — ambiguity is the most expensive thing in offshore manufacturing.
- Established categories. Pharmaceuticals and generics, textiles and apparel, automotive components, sheet metal and machined parts, cable and harness assembly, and increasingly electronics assembly for phones and appliances.
- Government incentives. Production-linked incentive schemes and state-level industrial support have pulled significant electronics assembly capacity into the country, which improves the supplier base year over year.
- Tariff and geopolitical diversification. If your product carries additional US tariffs on Chinese origin, moving assembly can change your landed cost materially — see US import duties and tariffs on products made in China. Substantial-transformation rules determine origin, so this needs care rather than optimism.
- Legal environment. A common-law court system and a large domestic legal profession make contract and IP enforcement more familiar to US counsel, though slow.
Where China Still Wins
- Component ecosystem. Electronics components, connectors, motors, magnets, fasteners, and plastics are all available within a short drive in the manufacturing clusters. In India, many subcomponents are still imported — frequently from China — which adds cost, duty, and lead time back in.
- Tooling. Chinese mold shops are fast, plentiful, and experienced. Lead time and quality on complex multi-cavity tools are hard to match anywhere else, and tooling is usually the largest single line item in a plastic product program.
- Iteration speed. Sending a revision and getting new samples in under two weeks is routine in China. That loop speed is the single biggest schedule factor in a first production program.
- Turnkey suppliers. Many Chinese factories will handle a whole product — electronics, plastics, packaging, testing — whereas in India you may coordinate several vendors yourself.
The Risks to Plan for in India
- Fragmented supplier base. Expect to manage more vendors and more interfaces, which means more of your own engineering and project-management time.
- Longer tooling and ramp times. Plan a more generous schedule for first tooling and first article approval.
- Infrastructure variability. Power reliability, road logistics, and port throughput differ sharply by state; the industrial corridors are much better than the average.
- Import duty on inputs. If your bill of materials is largely imported, Indian duties and GST on inputs erode the labor saving. Model this before deciding.
- Compliance overhead. BIS certification, state-level registrations, and paperwork are real; a good local partner or agent matters.
- Quality systems maturity. Excellent factories exist, but the variance between suppliers is wide. Audit rather than assume, and inspect every shipment — see AQL inspection.
The Cost Math Beyond Unit Price
A quote comparison decided on unit price alone is close to useless. Build a landed cost model per region that includes tooling amortization, component costs at the actual quantity you will order, inbound duty on imported inputs, ocean or air freight, US duty on your finished HTS code, inspection, travel and engineering support, scrap and yield in the first runs, and the working capital tied up over a longer lead time. Compare ocean versus air freight figures for each origin, since routing and transit differ.
Also model the schedule cost. Two extra months of ramp with a burning payroll is often larger than the per-unit saving on a first production run.
Who Should Seriously Consider India
- Labor-intensive assembly where component content is low or locally available.
- Sheet metal, machined parts, castings, cable assemblies, and textiles.
- Products already hit hard by China-origin tariffs, where the duty delta exceeds the added friction.
- Companies with volume large enough to justify a second source, or that need supply-chain resilience for enterprise customers.
- Anyone targeting the Indian domestic market, where local manufacturing has clear commercial advantages.
Conversely, a first-time founder taking a complex electromechanical product from prototype to a few thousand units will usually get there faster in China — or, for some products, closer to home; compare manufacturing in China vs the USA and Vietnam vs China, which occupies similar ground with a denser component supply.
How to Start Without Getting Burned
- Verify who you are talking to. Trading companies present themselves as factories in every country — see factory vs trading company.
- Get contracts right before drawings go out. In China the working instrument is an NNN agreement; see why an NDA is not enough. In India, use India-law contracts with a named jurisdiction, and register your trademark locally before manufacturing there.
- Pilot small. Order a paid sample run against your real drawings and tolerances, and score suppliers on how they respond to problems, not just on price.
- Negotiate quantities honestly. Read MOQ negotiation before you commit to inventory you cannot sell.
- Dual-source strategically. Keep tooling ownership and documentation in your control so a second source is possible at all.
