When a Mold Has to Move

Tool transfers happen for four reasons and only one is planned. Quality degraded and the molder will not fix it. Prices rose beyond what the market bears. The factory is closing or has lost interest in a small account. Or you are diversifying deliberately, moving production out of one country for tariff or risk reasons.

Whatever the trigger, the transfer is a real engineering project, not a shipping errand. Done properly it takes 6 to 12 weeks and costs a few thousand dollars. Done badly it costs a season of production and sometimes the tool itself.

Step Zero: Confirm the Tool Is Actually Yours

Before you tell anyone you are leaving, establish that you can take the mold. Look for a written statement of tooling ownership, an invoice showing you paid for the tool rather than an amortized per-part charge, and an asset tag on the mold base with your identifier. If tooling cost was rolled into the piece price, the factory has a strong argument that it owns the steel, and that argument is much harder to win once you have given notice. Settle every open invoice before the conversation, including consigned components, unpaid tool modifications, and storage fees. An unpaid balance of any size becomes a lien on the tool in practice, because possession decides the outcome. Then keep the sequence right: line up the receiving molder, agree the transfer plan, and only then give notice.

The Transfer Sequence

1. Document the current state. Ask for a final production run and hold 20 to 50 parts as a reference set. Collect the process sheet with barrel and mold temperatures, injection and hold pressures, cooling time, and cycle time, plus the shot counter reading, the maintenance log, the last dimensional report, and photographs of the tool open. If the incumbent will not provide these, the new molder starts from nothing.

2. Inspect before it leaves. Send an inspector or your sourcing agent to witness the tool coming out of the press. Check for cracked or welded areas, damaged ejector pins, worn slides and lifters, water line corrosion, missing hot runner components, and the spare inserts. Photograph everything, because a tool that arrives damaged is a dispute you cannot win without documented condition at the door.

3. Prepare it for shipping. Clean the tool, blow the water and hydraulic lines dry and plug them, spray the cavity and core with rust preventative, strap the mold shut, and crate it on a skid rated for the weight, which for a mid-size two-cavity mold is 800 to 3,000 lb. Rust from an unprotected ocean crossing is the most common transfer damage and often costs more to polish out than the freight.

4. Ship and clear. Domestic Chinese transfers move by truck in 2 to 5 days. Cross-border moves need an export declaration listing the tool as your property. Insure for replacement value, not book value.

5. Receive, inspect, and refurbish. The new molder should inspect on arrival against your photographs and quote any refurbishment: polishing, ejector pin replacement, water line cleaning, guide pin and bushing replacement, and hot runner service. Budget $800 to $5,000 for a tool in reasonable shape, more if it has run several hundred thousand cycles. 6. Requalify. Treat the first run at the new molder as a trial, not as production, because the press, the dryer, the chiller, and the operator are all different. Everything in what to check in a first mold trial applies again: full dimensional layout on each cavity, fit and function on assembled units, and a defect review against the reference parts you kept. Expect the new molder to redevelop the process rather than copy the old sheet, and require a first article inspection report signed off before releasing a production quantity.

Cost and Schedule

For a single mid-size mold moving within China, the realistic budget is $300 to $900 for crating and inland freight, $800 to $5,000 for refurbishment, $500 to $2,500 for trial shots and inspection, and 6 to 10 weeks door to qualified production. A cross-border move to Vietnam, India, or the US adds $1,500 to $6,000 in freight and customs and typically another 3 to 4 weeks.

The number that actually hurts is inventory. Build a buffer covering the full transfer window plus 50 percent before you start, because a transfer that slips two weeks with no stock on hand costs far more than every line above combined. The same logic that governs an ordinary mold build lead time applies here: assume one requalification loop will be needed.

The Common Traps

  • Giving notice before the receiving molder is contracted. The most expensive sequencing error in the whole process.
  • Assuming the new molder can match parts exactly. Different presses and different resin lots shift shrinkage slightly. Dimensions land in tolerance but not identical, and cosmetic parts may show a different gloss. Compare against a signed golden sample rather than against memory.
  • Moving a worn tool. A mold near end of life will produce flash and dimensional drift at the new molder too, and the new molder will be blamed for problems it inherited. Get an honest condition assessment first.
  • Forgetting the surrounding hardware. Trim fixtures, assembly jigs, gauges, ultrasonic horns, and pad printing plates are all part of the production system and are routinely left behind.
  • No process documentation. Without the original process sheet, the new molder redevelops settings by trial, which adds two to four weeks and produces the sink and warpage issues catalogued in injection molding defects until the window is dialed in.

Sometimes a New Tool Is the Right Answer

Run the comparison honestly. If the existing mold has passed 500,000 cycles, needs $6,000 of refurbishment, was built to a low tooling standard, or is a single-cavity tool when your volume now justifies four cavities, a new mold at $12,000 to $30,000 may pay back within a year on cycle time alone. A new tool also arrives with fresh steel, current design, and no dispute about who owns it.

Transfer wins when the tool is well built, has life left, and the design is frozen. A new tool wins when you were revising the part anyway, or when the incumbent is holding the steel hostage.
