It Depends on What You Are Counting
Ask a factory how long production takes and you get a number like "35 days." That number covers the mass production stage only, and it starts when materials are in-house, not when you send the purchase order. Importers who plan around it miss their launch date by months.
Plan by laying out every stage from first quote to warehouse receipt and adding them up. For a new product with custom tooling, kickoff to goods on a US dock is typically five to nine months. For a repeat order, eight to fourteen weeks.
Stage One: Quoting and Samples, Two to Six Weeks
Quoting a set of drawings takes a serious factory three to seven business days, longer if it has to source a custom component. Then you order samples.
CNC or 3D printed samples come back in 5 to 12 days. Hand-built samples of an assembled product take two to four weeks. If the sample needs soft tooling or a silicone mold, add another one to two weeks. Then add shipping, because a courier from Shenzhen to a US address is three to five days and customs can add two more.
Almost nobody accepts the first sample, so budget two rounds: realistically four to seven weeks including review time, with cost detail in factory samples from China. Compressing this stage is the most tempting mistake in the schedule, because every defect you miss here reappears at 10,000 units.
Stage Two: Tooling, Four to Twelve Weeks
Tooling is usually the longest single item and the one that determines your launch date.
- Simple single-cavity injection mold: 25 to 35 days from data release to first shots.
- Multi-cavity or complex mold with sliders and lifters: 45 to 70 days.
- Die-cast tooling: 45 to 75 days.
- Sheet metal dies and progressive tools: 20 to 60 days depending on the number of stations.
- Silicone or LSR tooling: 30 to 50 days.
Then add the trial loop. First shots almost never pass, and each correction round is one to three weeks of steel work plus a new trial. Two to three trials is normal, so plan an extra three to six weeks after the quoted tooling time. Stage Three: Materials and Components, Two to Sixteen Weeks
This is the stage buyers forget. The factory cannot start until raw material and purchased components are in-house, and it will not order them until your deposit clears.
Commodity resin and steel: one to two weeks. Custom colors and masterbatch: two to three weeks. Standard electronic components: two to eight weeks. Anything allocated, such as certain MCUs, power devices, or displays: 16 to 52 weeks, moving with market conditions rather than with your project.
One long-lead component sets the schedule for the entire product. Identify it during design, not during purchasing, and either qualify a second source or place a bridge buy early; the planning approach is in planning a product around component shortages.
Stage Four: Mass Production, Twenty-Five to Forty-Five Days
The number the factory originally quoted. For most consumer products, 25 to 45 days from material availability to finished, packed goods covers it. Larger orders do not scale linearly; a 50,000-unit order might take 50 days rather than 250, because the factory adds shifts and lines.
What extends it: assembly complexity, cure or aging steps, decoration, and orders needing several sub-suppliers to synchronize. Factories openly sequence lines by customer priority, and a first-time buyer with a small order gets the slot that is left.
Stage Five: Inspection, Packing, and Freight
Book third-party inspection five to seven days ahead. The inspection is one day and the report arrives within 24 hours; a failure adds one to three weeks of rework and re-inspection. Sampling rules and acceptance levels are in AQL inspection, and inspecting mid-production rather than at the end prevents most of that rework.
Then freight. Booking and consolidation take three to seven days. Ocean transit from South China is 18 to 25 days to the West Coast and 30 to 40 days to the East Coast, plus port congestion and rail if you are inland. Air freight is three to seven days door to door at roughly 8 to 15 times the cost per pound. Customs clearance is one to three days when the paperwork is right. Build the duty and entry paperwork earlier than you think you need to; a broker waiting on a missing commercial invoice line will hold a container for days.
The Five Things That Blow Up Schedules
The factory shutdown around Lunar New Year. Production stops for two to four weeks, and because a meaningful share of workers do not return, output stays reduced for another three to six weeks. The two months before it are oversubscribed. Details in the Chinese New Year shutdown.
Late payment. Nothing is ordered until the deposit clears, and an international wire takes two to four business days. A week of internal approval on your side is a week added directly to the end date.
Design changes after tooling. A change during tooling adds one to three weeks. A change after tooling is complete can add six. Bundle changes into a single revision rather than sending them one at a time.
Failed inspection. Rework, re-inspection, and a missed vessel booking together add two to four weeks.
Certification timing. If your product needs FCC or UL testing, the lab needs production-representative units and the test itself takes two to six weeks, with a failure loop that can add months. Start it in parallel with tooling, not after.
Building a Schedule That Holds
Work backwards from the date you need goods on the shelf, add every stage, then add 20 to 30 percent contingency on a first run and 10 to 15 percent on a repeat. Get the factory's timeline in writing broken down by stage with dates, not a single number, and ask for weekly photo updates against those milestones; the routines in managing a contract manufacturer remotely make that workable from the US. Above all, never promise retailers or backers a launch date based on the factory's production number alone.
