Most inventors picture supplier selection as a search problem: find factories, ask for prices, pick the cheapest one that answers the phone. That is why so many first production runs go badly. Choosing who makes your product is an engineering activity that happens to involve negotiation, and the work that decides the outcome — writing the package that gets quoted, qualifying who is allowed to quote, and comparing answers on a common basis — happens before any price is discussed. This is what a development firm covers when it offers supplier selection as a service, and it is worth understanding whether you buy it or run it yourself.
It starts with the package, not the search
A supplier can only quote what you describe. Send a rendering and a hope and you will get numbers that mean nothing, because each factory is silently assuming a different material, a different finish, a different tolerance, and a different test regime. Two quotes that differ by 40 percent frequently describe two different products.
A quotable package contains, at minimum: 3D models in a neutral format, 2D drawings with dimensions and tolerances that are actually needed rather than copied defaults, a bill of materials with approved manufacturer part numbers and named alternates, material and finish specifications, packaging requirements, quantity and delivery expectations, and an acceptance criteria document saying how the parts will be inspected. For electronics, add gerbers, assembly drawings, a pick-and-place file, and the test plan. This is the manufacturing data package, and assembling it is the largest single piece of the work.
Tolerances deserve a specific warning. Every unnecessarily tight dimension on a drawing costs money at every supplier who quotes it, and unnecessary tolerances are the most common reason a part comes back expensive. Building the candidate list
The goal is a short list of suppliers genuinely capable of the work, not a long list of anyone who makes something vaguely similar. Sources: process-specific directories, industry associations, trade shows, referrals, and knowing which shops already run your process at your volume.
Volume is the filter that eliminates most candidates. A shop tooled for millions of pieces a year will not want your 5,000-unit order and will price accordingly if they respond at all; a shop that serves prototype quantities cannot hold your cost target at scale. Aim to send the RFQ to four to six qualified candidates. Fewer than three gives you no basis for comparison. More than eight generates administrative work without improving the answer, and suppliers notice when they are one of a dozen.
Qualification and audit
Before a supplier is allowed to win, someone confirms they are what they claim. That means checking business registration and years in operation, relevant certifications such as ISO 9001 or the sector-specific equivalents, the equipment list against what your part needs, in-house versus subcontracted processes, quality system documentation, and references from customers of comparable size.
Then someone visits, physically or through a contracted auditor. A site visit answers what a video call cannot: whether the equipment matches the list, whether inspection actually happens or is a form filled in afterward, and whether you are talking to a factory at all. Telling a factory from a trading company is one of the first things a qualification pass establishes. A structured third-party audit runs roughly $500 to $3,000 — trivial against a bad first order.
Comparing quotes on true landed cost
The number on the quote is not the cost. Normalize every response onto the same basis before comparing anything:

Once every quote is restated as cost per good unit delivered to your door, the ranking often reverses. Samples and first article
No supplier is chosen on paper. The short list produces samples, and those samples are measured — not admired. For molded parts this is the T1 trial; for machined and fabricated parts it is a first-article submission with a dimensional report against every callout on the drawing.
The review establishes whether parts meet the drawing, whether the supplier's measurements agree with yours, and — most predictive of all — how they respond when something is out of tolerance. A shop that explains the deviation, proposes a fix, and asks whether the tolerance is functionally necessary is a partner. A shop that ships out-of-spec parts and waits to see if you notice will do that forever. The formal process is first article inspection.
Keep an approved sample, signed and dated by both sides, as the physical reference for what acceptable looks like. Every subsequent shipment is judged against it.
Dual sourcing and single points of failure
A single supplier for a critical part is a business risk, not just a procurement one. Fires, bankruptcies, capacity reallocated to a larger customer, and regional disruptions all happen, and a product with one source for a custom part stops shipping when its supplier does.
Full dual sourcing is expensive for molded parts because it means a second tool. Practical middle grounds: dual-source standard components and single-source only custom ones; qualify a backup without placing volume, so the relationship and data package already exist; keep tooling ownership yours so a mold can be moved; and hold safety stock sized to an alternate's requalification time.
The contract terms that come with the choice
Selection ends in an agreement, and a few clauses do most of the protective work: who owns the tooling and where it physically resides; quality standards and the accepted defect level; inspection rights and third-party access; lead times and the remedy for late delivery; price validity and how raw material changes are handled; confidentiality and a prohibition on producing your design for anyone else; and what happens to inventory, tooling, and materials if the relationship ends. What it costs and what it saves
As a service, supplier selection for a single product typically runs somewhere between $4,000 and $30,000 depending on part count, whether electronics are involved, and how much travel and auditing is required. The value is not in finding a cheaper price — it is in avoiding the outcomes that cost multiples of that: tooling built to the wrong specification, a first run rejected on arrival, a supplier who holds your mold hostage, or six months lost requalifying after the original choice collapses.
