Concept design is the phase where a product stops being a description and becomes a specific object. It is also the phase clients most often try to skip, because it produces sketches and foam blocks instead of CAD, and sketches feel like something you could have done yourself. Then the project reaches detailed engineering and someone asks a question the concept phase should have settled — where does the hand go, how does the battery come out, does the display face up or forward — and the team relitigates it with $40,000 of CAD already built on the wrong answer. Concept design is cheap thinking done before expensive thinking. Here is what it contains.
It starts with a brief, not a blank page
Every worthwhile concept phase begins with a written brief that states what the product must do, who uses it, in what environment, at what price, against what competition, and — critically — what is already fixed. A brief that says "design something innovative for the kitchen" produces a month of beautiful, useless work. A brief that says "a countertop appliance under 12 inches wide, retailing at $89, operable one-handed by someone with limited grip strength, using this existing pump module" produces something a designer can attack. The brief also fixes constraints that otherwise emerge painfully later: known internal components and their volumes, regulatory requirements, the intended manufacturing process, packaging limits, and any brand language the product must match. Constraints make concept work fast — a designer with three hard limits produces useful directions in a week; one with none produces mood boards.
Research before sketching
Before the first line, a competent concept phase spends time on inputs: teardowns of competitive products, observation of real users doing the real task, anthropometric data for the population that has to hold or reach the thing, and a scan of the visual language the market expects. A handful of structured observations changes more design decisions than a hundred survey responses. Divergence: many bad ideas, fast
The core of concept design is deliberately generating far more directions than you will use — dozens of thumbnail sketches in the first days, exploring different form strategies, part-line architectures, ways of splitting the product into pieces, and postures on a bench or in a hand. Most are wrong, and that is the point: ideas are cheap here and expensive later, so the phase is engineered to produce and discard quickly. The failure mode is falling in love with the first sketch that looks good, which is why experienced teams enforce a quantity target before any evaluation happens.
Practical outputs at this stage:
- Thumbnail sketches — dozens, quick, exploring proportion and stance rather than detail.

- Packaging studies — a crude 3D layout proving the internal components physically fit inside the shape being proposed. Skipping this is the single most common reason a beautiful concept collapses in engineering.
- Interaction storyboards — how it is picked up, opened, filled, charged, cleaned.
Convergence: down to three directions
The dozens narrow to three or four developed directions, each internally consistent and each representing a genuinely different strategy — not three color variations of the same shape. A good set of three might be: one that prioritizes the smallest possible footprint, one that prioritizes ease of servicing, one that pushes a distinctive visual signature at some cost in manufacturability.
Each direction gets developed to the same level: clean sketches or basic surface models, a rendered view, a size reference, a one-paragraph rationale, and an honest note on what it costs and what it risks. Presenting three options at different levels of polish is a way of pre-deciding the outcome, and clients notice.
The review that picks one
The concept review is a decision meeting, not a taste test. It works when the criteria come from the brief and are agreed before anyone sees the concepts: cost target, size envelope, manufacturability, use of existing components, brand fit, distinctiveness. Score each direction against each. The winner is often a hybrid, which is legitimate as long as the hybrid gets drawn before the phase closes. What kills a review: too many people in the room, opinions with no criterion attached, and a decision-maker who was not involved in the brief.
Deliverables, time, and money
A concept phase for a moderately complex product typically delivers a research summary, dozens of exploration sketches, three developed directions with renderings, a physical model or two, an internal packaging study, and a written recommendation. Timelines run three to six weeks for a straightforward product and eight to ten for something with heavy interaction or regulatory content. Fees in the US market commonly land between $8,000 and $30,000 for the phase, depending on the number of directions, the amount of research, and whether physical models are included — a slice of the total industrial design cost for a program.
Two follow-on points should be settled openly. First, how many refinement rounds come after the direction is chosen — how many design rounds a product needs is worth agreeing in the contract. Second, color, material, and finish are deliberately deferred, because committing to a texture before the form is settled locks in cost for no reason. CMF work belongs after the direction is fixed.
How to tell the phase went well
You should end concept design able to answer, without hedging: what the product looks like from every side, how big it is, how a person uses it step by step, roughly what it will cost to make, how it splits into parts, and which manufacturing process makes each of those parts. If any of those is still open, the phase is not finished — and starting detailed CAD on top of an unfinished concept is the most reliable way to burn a budget.
